Why I Stopped Expecting One Vendor to Do Everything (and Why You Should Too)
The Realization That Changed My Procurement Approach
When I took over purchasing for our 200-person manufacturing facility in 2022, I had one goal: simplify vendor management. Consolidate everything under fewer suppliers—SKF bearings, linear actuators, servo motors, even the VFDs. One call, one invoice, one relationship. It sounded efficient.
It wasn't.
Here's what I learned the hard way: No single vendor truly excels at everything, and pretending they do costs you money, time, and trust. The vendor who promised "one-stop" for our skf spherical roller bearings and programmable linear actuator controller delivered neither on time. The One-Stop Illusion That Cost Us $3,200

You think: They know all these products, so they get the bigger picture. What you don't see is the inventory depth, the application engineering for each category, and the service specialization.
Our example: We needed a custom actuator with integrated controller for a packaging line. The vendor who sold us skf bearings for years said they could handle it. After three iterations of wrong dimensions and incompatible wiring, we were six weeks behind schedule. The line downtime alone cost us $3,200 in lost production—before accounting for the expedited shipping on the correct parts from a specialist.
I get why people chase one-stop shopping. Fewer vendors means less paperwork, right? But when one vendor fails on a non-core product, you don't just lose that order—you lose the trust you placed in their entire catalog.
Three Arguments for Specialization
1. Deep knowledge matters for complex components
Take skf spherical roller bearings. These aren't commodity parts. Mounting, lubrication, alignment—each detail affects lifespan. An expert who lives and breathes those bearings can suggest the right fit, clearance, and cage material for your load conditions. A generalist picks from a chart. The difference? A vendor who sells dozens of unrelated product categories likely has one application engineer covering hundreds of SKUs. Their familiarity with your specific actuator/controller combo is surface-level at best.
2. Specialist vendors carry deeper inventory
Here's a fact I confirmed after asking eight vendors for lead times: A specialist bearing distributor stocks ball bearings skf in dozens of sizes—shields, seals, clearances. A generalist stocks the top 5% of commonly ordered sizes. When you need a non-standard variant, the specialist ships from stock in two days; the generalist quotes 12 weeks from factory. In manufacturing, 12 weeks is half a production run.
3. Total cost is lower with specialists
The generalist's price on a standard skf spherical roller bearing might be 3% lower. But when you factor in the cost of wrong specs, delayed deliveries, and incomplete technical support, that 3% vanishes. What About VFDs and Actuators?

A bearing vendor who also sells VFDs probably has a catalog with specs they don't fully understand. I now buy VFDs from a motion control specialist who can write programming logic for the programmable linear actuator controller. That specialist doesn't sell bearings—and that's fine.
To Be Fair, There Are Exceptions
I'm not saying every generalist is bad. Some large distributors have multiple specialized divisions operating independently. But when you call, you're often routed to a single sales rep who covers all categories. That rep's knowledge varies wildly. I've had a conversation where the rep confidently recommended a standard bearing for a high-speed application where a precision bearing was required—because they didn't know the difference.
The real skill is knowing when to go deep and when to go broad. For commodity items like standard ball bearings skf in common sizes, a broad-line distributor works fine. For engineered products—industrial electric actuators, precision servo motors, specialized controllers—bring in the specialist.
My Current Approach
Today I maintain a core vendor for bearings (SKF-focused), a separate vendor for linear actuators and controllers, and a third for VFDs and servo drives. Yes, that means three invoices, three relationships, three sets of negotiations. But in the 18 months since switching, I've had zero emergency orders expedited due to wrong parts, and my internal clients report fewer installation headaches. The vendor who said "this actuator isn't our strength—here's who does it better" earned my trust for every bearing order they handle.
The vendor who respects their own boundaries respects yours. Don't let convenience lure you into false confidence. The best bearing supplier is one who focuses on bearings. The best actuator specialist is one who lives and breathes motion control. And the best buyer is one who knows the difference.
